Why email is still the most profitable channel
Email marketing has an average ROI of 36 USD per dollar invested. It is the most profitable digital marketing channel and the only one you truly own. Your Instagram or LinkedIn followers belong to Meta and Microsoft. Your email list is yours.
In 2026, email not only survives but grows. However, it has changed radically. Generic "newsletter to the entire database" emails no longer work. Inboxes are saturated. Spam filters are more aggressive. The average B2B open rate is 21%. Only 1 in 5 emails gets opened.
AI changes the rules of the game in email marketing in 3 ways:
- Intelligent segmentation: instead of segmenting by basic demographics (industry, size), AI segments by behavior, engagement patterns and propensity to buy.
- Personalization at scale: generating personalized variations of the same email for 10 different segments. Previously unfeasible manually. With AI, it's a matter of minutes.
- Continuous optimization: AI analyzes what works (subjects, timing, content, CTAs) and adjusts automatically.
Segmentation with AI
Classic segmentation uses static criteria: industry, title, company size, location. AI segmentation adds dynamic criteria based on behavior.
Types of intelligent segmentation
- By engagement: active (open and click regularly), dormant (haven't opened in 60 days), zombies (haven't opened in 180 days). Each group receives different treatment.
- By funnel stage: awareness (downloaded a lead magnet), consideration (visited pricing), decision (requested a demo). Email content changes according to stage.
- By product behavior: if your SaaS has usage data, segment by activity. Users who haven't logged in for 7 days get a reactivation email. Power users get an upsell.
- By propensity (predictive): AI analyzes historical patterns and predicts who is most likely to convert, churn or respond. This lets you focus efforts on contacts with the highest potential.
How to implement segmentation with AI
Modern email platforms (HubSpot, Brevo, Klaviyo, ActiveCampaign) include AI-powered segmentation. Typical setup:
- Connect your CRM with your email platform.
- Define engagement events: open, click, web visit, download, purchase.
- Create automatic segments based on event combinations and recency.
- Assign each segment a different email flow.
If your platform doesn't have native AI, you can do the analysis externally. Export your list with engagement metrics and pass it through AI:

The big list trap
Having 50,000 contacts is useless if 40,000 are zombies. A list of 5,000 active, well-segmented contacts performs better than 50,000 unsegmented ones. Clean your list every 90 days: remove or re-engage those who haven't opened in 180 days.
Personalization at scale
Basic personalization is putting the contact's name in the subject line. Advanced personalization means each segment receives an email with content, tone and CTA adapted to their situation.
Levels of personalization
- Level 1 (basic): name, company, industry in the text. Any tool does this with merge tags.
- Level 2 (segmented): different content per segment. The CFO receives an email about ROI. The CTO receives an email about integrations.
- Level 3 (dynamic): content blocks that change within the same email based on the contact's profile. HubSpot and Klaviyo support this natively.
- Level 4 (1:1 with AI): AI generates a unique version of the email for each contact based on their interaction history, pages visited and funnel stage.
Generating variations with AI
Prompt to create variations by segment:
"Here is an email about [topic]. Create 4 variations for these segments: 1) CMOs at companies with 500+ employees. 2) Sales directors at startups. 3) Growth marketers in SaaS. 4) Founders of companies with 10-50 people. For each variation, adapt: the first paragraph hook, highlighted benefits, the use case mentioned and the CTA. Keep the same core message but adapt the angle to each audience."

Send time personalization
Platforms like HubSpot, Brevo and Mailchimp offer "send time optimization": AI analyzes when each contact tends to open emails and schedules the send at their optimal time. Instead of sending to the entire list at 10:00, each contact receives the email in their peak engagement window.
Typical impact: 5-15% improvement in open rate. Free on most platforms.
Automated sequences
Automated sequences (or drip campaigns) are email series that send automatically when a contact performs an action: subscribes, downloads a resource, visits a page, abandons a cart.
Essential sequences
- Welcome sequence (3-5 emails): triggers on subscription. Introduces your brand, offers immediate value, guides to the next step. It's the sequence with the highest open rate (~50-60%).
- Nurture sequence (5-7 emails): triggers after the welcome. Educates about the problem you solve, shares success stories, offers premium content.
- Sales sequence (3-4 emails): triggers when the contact shows purchase intent (visits pricing, requests info). Presents the offer, addresses objections, creates urgency.
- Reactivation (2-3 emails): triggers after 60-90 days of inactivity. "We miss you" with an incentive or relevant new content.
- Post-purchase (3-5 emails): onboarding, usage tips, review request, upgrade offer.
Designing sequences with AI
"Design a welcome email sequence for a B2B SaaS selling [product]. 5 emails, spaced 2-3 days apart. For each email: subject, preview text, complete content (3-5 paragraphs), CTA. Progression: Email 1 (welcome + quick win). Email 2 (core value + use case). Email 3 (differentiator vs competition). Email 4 (social proof: success story). Email 5 (CTA to demo or trial). Tone: professional but approachable. Length: 150-250 words per email."
AI generates the complete sequence. Your job: review, adjust tone, verify that data and success stories are real, and schedule in your platform.
Subject line optimization
The subject line determines whether your email gets opened or ignored. It is the most important piece of copy in your email marketing. The difference between a good and bad subject line can be a 30-50% difference in open rate.
Formulas that work
- Direct question: "Are you measuring your content ROI?" (generates curiosity).
- Concrete data: "73% of CMOs already use AI for email" (delivers immediate value).
- Specific benefit: "Triple your open rate in 30 days" (clear promise).
- Real urgency: "Only 3 spots left for Thursday's workshop" (authentic scarcity, not manufactured).
- Personalization: "[Name], this matters if you manage a sales team" (direct relevance).
Generating subject lines with AI
"Generate 20 email subject lines for [content/offer]. Rules: maximum 50 characters, no spam words (free, urgent, limited offer, buy now), no full caps, no excessive emojis (maximum 1). Include 5 with a question, 5 with data, 5 with a benefit, 5 with personalization. For each, estimate whether it will work better in B2B or B2C and why."

A/B testing with AI
A/B testing in email is straightforward: you send two versions to a sample of your list, measure which performs better and send the winner to the rest.
What to test
- Subject line: the most impactful test. Try different formulas (question vs data, short vs long).
- Preview text: the text that appears after the subject line in the inbox. Complements the subject, doesn't repeat it.
- Send time: morning vs afternoon, Tuesday vs Thursday.
- CTA: button text, color, position.
- Length: short email (100 words) vs long (300 words).
- Sender: company name vs personal name.
AI-assisted A/B testing
AI can analyze your historical A/B test results and generate hypotheses for new tests:
"Here are the results of my last 20 email A/B tests [paste data: variant A, variant B, open rate, click rate, conversion]. Analyze: what patterns predict better performance? What type of subject lines consistently win? Suggest 5 hypotheses for the next tests, ordered by potential impact."
Platforms like HubSpot and Klaviyo already offer "AI-powered A/B testing" that automatically selects the winning variant and sends it to the rest, without waiting for you to decide.
The A/B testing rule
Test 1 variable at a time. If you change the subject, content and CTA simultaneously, you don't know what caused the difference. 1 test per send. 1 variable per test. 1 data-based decision.
Deliverability: making your emails arrive
The best email is useless if it lands in spam. Deliverability is the percentage of emails that actually reach the inbox (not spam, not bounced).
Factors affecting deliverability
- Authentication: SPF, DKIM and DMARC correctly configured on your domain. Without these, spam filters distrust your emails.
- Sender reputation: if you send to many inactive contacts or receive spam complaints, your reputation drops and more emails go to spam.
- List quality: bounces (non-existent emails), spam traps (decoy emails), contacts who never gave consent.
- Content: certain words and formats trigger spam filters. Too many images, too little text, suspicious links.
- Engagement: Gmail and Outlook measure whether recipients open and click your emails. If few do, they start sending them to spam.
Deliverability checklist
- Verify SPF, DKIM and DMARC with tools like MXToolbox or mail-tester.com.
- Clean your list: remove bounces, unsubscribes and zombies every 90 days.
- Implement double opt-in: confirm the subscription with a verification email.
- Send gradually: if you have a new list or haven't sent in months, start with small segments and increase.
- Monitor metrics: bounce rate below 2%, complaint rate below 0.1%, open rate above 15%.

- Claude / ChatGPT: for generating content, subject lines, sequences and results analysis outside the platform.
Errores comunes
- Sending the same email to the entire list. Without segmentation, your open rate drops and your sender reputation declines. Always segment, even into just 2-3 groups.
- Generic or clickbait subject lines. "June Newsletter" doesn't generate curiosity. Subject lines that promise something the email doesn't deliver generate distrust.
- Not having automated sequences. If a contact subscribes and receives nothing in 3 days, they've already forgotten you. The welcome sequence is mandatory.
- Ignoring deliverability. Sending without SPF/DKIM configured is throwing emails in the trash. Set it up before sending a single email.
- Not measuring results. If you don't know your open rate, click rate and conversion, you can't improve. Review metrics after every send.
